A One-Day Team Offsite Agenda That Actually Works
A timed structure you can copy, with the reasoning behind each block so you can adapt it rather than follow it blindly.
Before you use this
An agenda is not a plan. Before you fill in times, write down the two or three decisions this day has to produce. Every block below should move one of them forward, and any block that does not should be cut.
If you cannot name the decisions, the agenda will not save you.
The agenda

| 9:00 | Arrive, coffee, no agenda | People need twenty minutes to land. Starting cold wastes the first session. |
| 9:30 | Frame the day | State the decisions out loud. Name what is in scope and what is explicitly not. Ten minutes, not thirty. |
| 9:45 | Shared picture | Where things actually stand. One person presents, everyone else corrects. This surfaces disagreement early rather than at 3pm. |
| 10:45 | Break | Real break. Not a break where everyone checks email at the table. |
| 11:00 | Hardest decision | Energy and honesty are highest now. Whatever you have been avoiding goes here. |
| 12:30 | Lunch | Away from the room if possible. |
| 13:30 | Second decision | Lower stakes than the morning block, by design. |

| 16:00 | Decision log | The actual deliverable. Read back every decision, name the owner, set the first next step and a date. |
| 16:45 | Close | Confirm the two-week checkpoint. It should already be on calendars. |
Adapting it
Bigger group? Add time, not sessions. Twelve people need longer for the same conversation than five do.
Remote participants? Do not run this hybrid if you can avoid it. If you must, give the remote people a dedicated facilitator watching for when they cannot get a word in.
Running behind? Cut the 15:00 block before you cut the decision log. Losing the log means losing the day.
